What is the best way to run a morning dispatch meeting at a repair shop?

Ten focused minutes at the board each morning prevents most of the afternoon's chaos. Here is a structure that works for shops with two techs or ten.

Keep it short, standing, and in front of the board

The morning meeting fails when it becomes a meeting. Hold it standing up, in front of the job board or a screen showing it, and cap it at about ten minutes for most shops. Start at the same minute every day, ideally a few minutes after opening so the advisor has pulled overnight drop-offs and voicemails into the board. The advisor or foreman runs it, not the owner, unless the owner is also the foreman. The person running it should be the same person who will be dispatching work through the day, because the meeting is really a public version of the dispatch decisions they are about to make. The owner's job in the huddle is to listen for problems, not to reassign cars.

Walk the board in a fixed order

A consistent order stops the huddle from wandering. A sequence that works: first, anything promised for today, in order of promise time. Second, carryover jobs from yesterday and what is blocking each one. Third, new drop-offs and who takes them. Fourth, vehicles waiting on parts or approvals, with the expected date for each. Fifth, anything scheduled to arrive later today that needs a bay reserved.

For each vehicle, the only questions are who has it, what the next action is, and what would stop that from happening today. Do not diagnose in the huddle. If a tech starts explaining a noise, the foreman says they will look at it after, and moves on. The huddle sets the plan. The bays execute it.

Surface the blockers, then assign an owner to each

Every blocked job needs a name attached to unblocking it. Waiting on approval means the advisor calls the customer by 9:30. Waiting on parts means someone confirms the ETA before lunch. Needs a road test means a tech is assigned the first free slot. Say the name and the time out loud, and mark it on the board so it does not evaporate when the phone starts ringing. This is also the moment to catch overcommitment. If four cars are promised by noon and there are two techs, the advisor needs to know now, not at 11:45. Some shops color-code promise times on the board so an impossible morning is visible without anyone doing arithmetic. End with the day's shape and the first customer touches

Close by stating the shape of the day in one sentence: how many cars are due out, which ones are tight, and where the open capacity is for walk-ins or tow-ins. That sentence tells the front counter what to promise new callers. It also tells techs whether today is a heads-down day or one with room to help a colleague.

The advisor then sends the morning status updates before the phones get busy. Customers whose cars carried over from yesterday should get a short message by mid-morning saying what is happening today, even if the news is only that things are still on schedule. A huddle that ends with those messages going out is the single biggest reason shops that run one report calmer afternoons.
